Job Candidates vs. Job Descriptions


As the US unemployment rate continues to fall and much of the ad industry laments a brain drain, there’s one question that hiring managers will have to face:

Are you hiring the person to fit the role, or are you crafting the role to fit the person?

Thanks in large part to Serial Marketers (where we now even have our own job board, plus tons of other job resources), I frequently hear from people hiring, and sometimes I’ll talk to the founder or hiring manager to learn more about what they need and see if I can recommend anyone.

I was struck by a call with one founder recently who told me that he’s building a team around who he hires, and then he’ll round out their skills with complementary hires as he grows.

This was the opposite of the kind of hiring I normally come across, where the hirer has a list of 8 to 12 bullet points and is looking for candidates who rank a 9 or 10 on a scale of 1-10 for every single criterion.

When I see lists like that, I tend to ask the hirer, “What are your top three needs for this role?” That can at least narrow it down.

The founder I mentioned didn’t want to have that conversation at all. He had some ideas for the role, sure. But he was much more interested in learning about what people would bring to the team, not what boxes they could check.

I don’t think you always have to hire for the person. Having some clarity about the kinds of needs you have goes a long way.  When I heard someone looking for a certain strategist recently and needed someone to match one or two key skills, I knew exactly who to recommend. Brilliant as she is, I wouldn’t have recommended her if those two needs were buried in a list of 15 demands.

I still sometimes return to my thoughts in the guide that became The 18 Types of Startup Marketers, and you should check it out if only for the pictures (really). This illustrated labor of love gets into skills and traits that a hirer should look for, or look out for. As with much of life, being able to articulate what you want will get you a lot further than saying, “Just give me the platinum package; I’ll have one of everything.” That kind of package probably doesn’t exist in a marketer, and if it does, you probably can’t afford them.

It’s funny to sometimes have these conversations with early-stage startup founders. Some haven’t publicized about what they’re doing, as they’re in some phase ranging from stealth to pre-launch. It’s harder for someone to show passion for the job when they know little about what they’ll be working on.

FOUNDER: So what about the company interests you?

APPLICANT: I don’t know. You’re in stealth mode.

FOUNDER: Did you review our site?

APPLICANT: Yes, you don’t have one.

FOUNDER: What about the job description most excites you?

APPLICANT: I don’t know. Do you need help writing one?

FOUNDER: You’re hired. Any questions?

APPLICANT: Given supply chain shortages, when does the Model 3 arrive for my signing bonus?
